The Challenge
The client — a top-tier European automotive manufacturer — operated 14 production facilities across seven countries, each running its own aging ERP instance. Two decades of acquisitions had left the group with incompatible master data, duplicated procurement, and no single view of inventory or production status.
Month-end consolidation took three weeks. Supply chain planners could not see cross-plant component availability, forcing expensive expedited shipments and idle assembly lines. Leadership had lost confidence that any single number reflected the true state of the business.
The Solution
Vainateya architected a single SAP S/4HANA digital core, establishing one source of truth for procurement, production, and finance across the entire group. Rather than a risky big-bang cutover, we engineered a phased, plant-by-plant migration that let each facility transition without halting production.
- Consolidated master data governance with an automated cleansing and de-duplication pipeline.
- A group-wide procurement model surfacing real-time, cross-plant component availability.
- Localised assembly operations preserved where regulation and process genuinely required it.
- Embedded SAP Analytics Cloud dashboards giving the board a live view of every facility.
The Approach
We ran the programme through our six-phase Transformation Framework — Discover, Assess, Design, Implement, Optimize, Support — with certified architects embedded alongside the client's own teams. Each plant followed the same rigorously repeatable playbook, so risk fell with every wave rather than compounding.
The Results
Within nine months, all 14 facilities operated on the unified core with zero hours of unplanned downtime during cutover. Month-end close dropped from three weeks to four days. Cross-plant visibility eliminated the majority of expedited freight, and overall production efficiency rose 34%.
